Most people who end up cold on a walk did not underdress. They overdressed at the car, walked uphill in everything they owned, soaked their base layer in the first twenty minutes, and then stood still on a windy top wearing wet clothes. The cold arrives at the stop, and it feels like it came out of nowhere.
Layering gets explained as a stack: base, mid, shell. That part is easy. What matters is that a layering system is something you operate, not something you put on. How willing you are to keep adjusting it decides whether the day is comfortable.
Be bold, start cold
The old hillwalking line is "be bold, start cold", and it is the most useful habit here. If you feel pleasantly warm standing at the trailhead, you are overdressed for the climb ahead. You want the kind of chilly that makes you keen to get moving. Ten minutes uphill closes the gap.
The reason is that sweat is far harder to deal with than cold. A damp base layer keeps pulling heat out of you long after you have stopped producing any, and on a wet day there is no drying it in the field. So strip a layer when you notice you are warming up, not when you are already wet. Do it at the bottom of the climb, not halfway up.
What each layer is actually for

Next to skin, merino wool and synthetics both work, and the honest difference is smell and drying speed rather than warmth. Wool resists odor over several days; synthetics dry faster and cost less. Cotton is the one to leave at home: it soaks up water, loses essentially all its insulating value once wet, and takes a very long time to dry. A cotton T-shirt under a shell is the most common bad decision on any hill.
The jacket you only put on when you stop
The single change that makes cold days more pleasant is carrying an insulated jacket you never walk in. Climbers call it a belay jacket: hooded, big enough to go over everything else, out of the pack the moment you stop and back in before you start again.
Two things happen. You stop cooling down during breaks, which is when most people get cold and then stay cold all day. And because you know the warm layer is there, you walk in less, which keeps you drier.
Synthetic insulation is the safer choice in wet climates because it keeps some loft when damp. Down is warmer for its weight and packs much smaller, and it is close to useless once soaked. If you carry down, it has to stay dry, which means a waterproof bag inside the pack rather than stuffed under the lid.
What a waterproof shell can and cannot do
A waterproof breathable jacket keeps rain out and, in theory, lets water vapor escape. In practice the breathing largely stops once the outer face fabric wets out. When the surface stops beading and goes dark and saturated, vapor has nowhere to go and condenses on the inside instead. That is why people insist an expensive jacket leaks in heavy rain, when what it is really doing is failing to keep up with them.
You can push that moment further away by keeping the water-repellent finish alive: a technical cleaner rather than regular detergent, then low heat to reactivate it, per the care label. You cannot push it away forever. On a long day of steady rain you will be damp inside, and that is normal, as long as the layer against your skin is not cotton and something dry is waiting in the pack.
Vents matter more than membrane specifications. Pit zips, front zip down, hood back, cuffs loose. On a mild wet day a jacket you can dump heat from keeps you drier than a better jacket you keep sealed shut.
Hands, head, and the parts that go first
- Gloves get wet and stay wet. Carry a second pair in a dry bag. In winter, a third is not excessive.
- A thin hat under the hood is easier to adjust than the hood alone, and the fastest way to add or shed warmth without breaking stride.
- Wind is what takes the heat. On an exposed ridge a cheap windproof layer often does more than another fleece.
- Keep one warm layer that comes out only in an emergency. If it stays in the pack it stays dry, and dry is the point.
When cold stops being uncomfortable
Hypothermia does not need snow. The classic setup is a wet, windy day somewhere around 40 to 50°F (4 to 10°C), a group moving slowly, nobody eating, and one person in a soaked cotton layer. It comes on gradually, and the first thing it takes is judgment, which is why the affected person is almost always the last to notice.
What to watch for in other people, roughly in the order it shows up:
- Shivering they cannot stop, and clumsiness: dropping things, fumbling with zippers and buckles.
- Stumbling, a changed gait, quietly falling behind the group.
- Slow or slurred speech, and going quiet when they had been talkative.
- Bad decisions, like refusing to put a jacket on, or pushing to continue when everyone else wants to stop.
- Shivering that stops while the person is still cold. This is not improvement. It is the point at which the situation has become serious.
Act on the early signs, and act while the person can still walk. Get out of the wind, behind a boulder or a wall or inside a group shelter. Get them off the cold ground and onto a pack or a sleeping pad, because bare ground pulls heat out faster than air. Add insulation over the top, and swap wet layers for dry if you can do it under cover without exposing them further. Warm sweet drinks and food help if they are fully alert and can swallow safely. No alcohol, and no vigorous rubbing of arms and legs.
If shivering has stopped, if they are confused or drowsy, or if their speech is going, this is past what you can fix on the hill. Call your local emergency number and ask for mountain rescue, which in many countries is reached through the police. Keep insulating while you wait, handle them gently rather than hauling them along, and keep them wrapped up and lying down.
And the harder call. On a day that is worse than forecast, with a group getting cold, turning around is the right answer far more often than anyone wants it to be. Going down is warmer and faster, and it costs you a summit. Pushing on into rising wind and rain with a cold, tired party costs a great deal more than that.
